Your competitors show up in ChatGPT and you don't. Here's why, and what an AEO agency fixes

Competitors keep appearing when buyers ask ChatGPT for recommendations, and you don't. How to find out why, and what an AEO agency actually changes.

One shared foundation: crawlable, structured, trustworthy content — run as a single program.

A prospect tells you they found your competitor through ChatGPT. You try the same question and three competitors appear. You don't. This is one of the most common reasons companies call us, and the cause is usually easy to see once you look at the right thing.

Look at the sources, not the answer

Ask ChatGPT the buyer's question with search on, then ask it which sources it used. Do the same in Perplexity, which lists sources by default. You'll usually see a pattern: the same few review sites, directories and comparison articles keep coming up, and your competitors are on them.

That is the real reason they are recommended. It is rarely that their website is better. It is that other sites name them, and the assistant trusts those sites.

The five gaps we find most often

  1. 1They have reviews on the sites the assistant cites. You have few or none.
  2. 2They appear in the "best X" articles the assistant quotes. You don't.
  3. 3Their site has pages that answer the exact buying question. Yours talks about features.
  4. 4Their company facts are consistent across the web. Yours differ from profile to profile.
  5. 5They have a comparison page that the assistant can lift from. You don't address comparisons at all.

What an AEO agency changes

Answer Engine Optimization is the work of becoming the answer an assistant gives. For this problem, a good AEO agency should do roughly the following, in this order.

  • Map the buying questions where competitors are named and you are not, and record the sources behind each answer.
  • Close the gaps on those specific sources: reviews, directory profiles, list inclusion.
  • Write or rewrite the pages that answer each buying question directly, near the top.
  • Add fair comparison and alternatives pages, because "X vs Y" is one of the most common questions.
  • Re-run the same questions every week and show you who is named.

Be wary of score-only reports

If an agency's report is a single visibility score with no list of questions, answers and sources, you can't check its work. Ask to see the raw answers.

What you can do yourself this week

A simple gap sheet

Put this in a spreadsheet and fill it in for your five most valuable buying questions. It takes about an hour and shows you where to start.

Buying questionCompetitors namedSources citedAre you on that source?Action
Best payroll software for 50-person firmsA, B, CG2, a comparison article, RedditG2 profile with no reviewsCollect 10 reviews; pitch the article author
Payroll software with UK and US supportB, DTwo comparison articlesNoWrite a page answering this; pitch both authors

The "Action" column is your plan. Most rows point to the same handful of sources, which is why fixing a few of them often moves several answers at once.

Mistakes that keep you out

  • Treating it as a website problem only, when the gap is usually on other sites.
  • Writing comparison pages that attack competitors. Assistants rarely quote one-sided pages.
  • Checking a different set of questions each time, so you can't tell what changed.

Pick your five most valuable buying questions. For each, list the sources the assistant cites and mark which ones include your competitors but not you. That short list tells you exactly where to start, whether you do the work in-house or hire an AEO agency.

Frequently asked questions

Why does ChatGPT recommend my competitor?
Most often because independent sources it trusts, such as review sites, directories and comparison articles, name your competitor and not you. Check the sources it cites for your buying question.
Can an AEO agency remove a competitor from ChatGPT's answers?
No, and you shouldn't want that. The goal is to be named alongside or ahead of them by earning a place in the same sources and answering buyer questions better.
How fast can this change?
Fixes to your own pages can show in search-based answers within weeks. Earning reviews and list mentions takes longer, often a few months.
